Content decay: the revenue cost of finding it too late

Most teams detect content decay months after it starts. That lag has a real price tag. Here's the math on what it costs, and why early detection matters.

In January, a page on your site starts losing traffic. By April it's down 35%. You find out in May, during your quarterly content audit.

That's how content decay usually works. Not as a sudden collapse you catch in real time, but as a slow bleed you discover months later when you finally go looking.

The question nobody asks: what did those months cost?

The revenue cost of detection lag

Take a mid-tier commercial page. Not your best performer. Just a page that ranks in position 2 for a keyword driving 600 clicks a month, with a 2.5% conversion rate and $120 average order value. That's $1,800/month in revenue.

When content decay hits in January and traffic starts dropping 15% per month, here's what the numbers look like before you detect it in April:

Scale that up. A site with 200 pages experiencing normal decay across 10% of its portfolio (conservative for any live site in 2025) is losing over $27,000 per quarter purely because of detection lag. The content was fixable. The tooling just didn't surface it in time.

Why content decay compounds while you're not watching

Content decay doesn't hold steady at -15%. It accelerates.

When a page starts losing clicks, engagement signals weaken. Rankings slip. Position 2 becomes position 4, then position 7. Each step down is harder to recover from than the last, because every position drop reduces the clicks that would have signaled value to Google in the first place.

It doesn't stop there. Internal links pointing to a decaying page are now directing authority toward a weaker destination. If linked pages start decaying too (decay tends to cluster by topic area), the problem spreads through your site architecture rather than staying contained.

Then there's crawl frequency. Google crawls pages based on freshness signals and authority. A page in active decline gets visited less often by the crawler, which means that even after you refresh the content, re-indexing takes longer. You did the work, but you're waiting weeks for it to register.

A page caught at -15% takes far less time to recover than one caught at -50%. The earlier you find it, the less it costs to fix, and the shorter the path back to baseline revenue.

The structural problem with quarterly content audits

Most content audits flag pages based on two things: traffic volume falling below a threshold, or time since last update exceeding 12 months. Both are lagging indicators by design.

By the time a page falls below your traffic threshold, it's been decaying for weeks or months. By the time 12 months have passed since your last update, the page may have been losing ground for nine of them.

This wasn't always a critical flaw. When algorithm updates were infrequent and search patterns were stable, checking quarterly was good enough. A page that ranked well in January had a reasonable chance of ranking well in March.

Search doesn't work like that anymore. A page can go from stable to significantly decayed in six to eight weeks: caught in a core update, hit by new competition on the SERP, or quietly cannibalized by an AI Overview that appeared for its best queries. Checking every 90 days means you're perpetually three months behind.

Not every traffic drop is content decay

Detection is harder than it looks because content decay isn't the only reason a page loses traffic. Without visibility into what's driving a drop, every pattern looks the same and the default response is to refresh.

A page down 20% month-over-month could be three different things:

Real content decay. Rankings have slipped because the content is no longer competitive. The fix is a refresh: update the data, improve the depth, address new angles competitors are covering.

A seasonal dip. The page always loses traffic in this period. It happened last year and the year before. It will recover on its own. Without historical data to confirm that pattern, there's no way to know it upfront.

AI Overview cannibalization. Impressions are flat or growing but clicks have collapsed. Google is answering the query directly in the SERP. Refreshing the content changes nothing here. The problem is the query type, not the page quality.

Running a quarterly audit without historical seasonality data makes these patterns look identical. Without tooling that separates them automatically, the refresh cycle ends up touching pages that would have recovered on their own, while pages with genuine decay wait until the next audit.

The economics shift when detection happens in weeks instead of months.

A page caught at -15% decay, six to eight weeks in, hasn't entered a self-reinforcing decline yet. Rankings have slipped slightly but not far enough to compound. The content update is lighter. Recovery time is shorter. Revenue lost before returning to baseline is measured in hundreds, not thousands.

Weekly monitoring also separates signal from noise. A single bad week could be a crawl anomaly or a data artifact. A consistent downward trend across three weekly readings is a real signal worth acting on. The response is faster than a quarterly cycle but not reactive to data spikes that don't reflect actual ranking changes.
